En este artículo te voy a compartir algunas reflexiones sobre la herramienta de feedback y algunas consideraciones para utilizarlo de manera efectiva.
Leyendo un poco sobre este tema, encontré bibliografía que sugería que la mejor forma de hacerlo es creando un “efecto sandwich”. Recreando la famosa frase del Dibu Martinez me acerco a esta famosa técnica para dar feedback.
Sin embargo, en mi opinión – y principalmente hablando en el ámbito deportivo – considero que…
Bueno, vamos al grano.
¿Qué es el feedback?
El feedback es, por definición, una retroalimentación. Es una “devolución” que se hace a otra persona en base a lo observado y con el objetivo de mejorar.
El ejemplo más claro es el de un entrenador a un jugador. El fin último de dar feedback es apalancar el crecimiento del receptor del mismo.
Si lo que se dice es una crítica, un insulto o un comentario negativo sin ningún espacio para propuestas superadoras, es tema para otro artículo, no es feedback.
Esta poderosa herramienta trabaja sobre lo hecho hasta el momento y se enfoca en espejar lo realizado – según la interpretación de quién lo da – así como también en encontrar puntos de mejora para el futuro.
Próximamente te hablaré del feedforward, una herramienta complementaria enfocada 100% a lo que viene.
El feedback se enfoca en los comportamientos en lugar de centrarse en las personas. Una retroalimentación efectiva es aquella que separa a la persona del hecho, y es sumamente importante que el receptor también tenga en claro esta diferencia tan relevante.

Como conversamos en este episodio, es importante tener en cuenta que retroalimentación o devolución no es lo mismo que evaluación.
Otras de las cuestiones a destacar, y también diferenciando de la mayoría de la bibliografía a disposición, es la posibilidad de considerar que existen feedbacks de crecimiento o reconocimiento, en lugar de los tan conocidos y básicos “feedbacks negativos y positivos”.
Bajo esta nueva denominación, se estaría reemplazando el positivo por el de reconocimiento, y el negativo por el de crecimiento.
Así es, reconocer y crecer opciones más que posibilitantes. Me pareció una excelente distinción.
Dar feedback efectivo es un arte y requiere, entre otras cosas, generar un contexto propicio para hacerlo.
Esta mirada permite ser honesto con la intención del feedback y evitar caer en la famosa técnica del sandwich (de mierd*)
¿Cuál es la técnica del sandwich?
Una famosa técnica para dar feedback se llama sandwich porque considera que es importante hacer un comentario positivo (rodajas de pan) antes y después de cada “feedback negativo” (¿jamón y queso?).
Esta técnica está obsoleta y es ineficiente por los siguientes motivos:
1. Se creó pensando en cuidar los sentimientos del receptor del feedback, mientras que lo único que logra es aliviar el estrés y la incomodidad que genera a un líder ser sincero con lo que quiere decir.
2. Por otro lado, al repetir esta técnica el receptor del feedback se va a anticipar, ya va a saber lo que viene y va a dejar de confiar en quién está emitiendo la devolución. Va a ser una experiencia radicalmente opuesta a la autenticidad.
3. El feedback va a ser sumamente confuso y dependiendo de la personalidad del receptor puede terminar en desastre: quizás alguien inseguro se vaya solo poniendo foco en la parte “negativa”, mientras que uno arrogante minimizará los aspectos a mejorar y sólo se quedará con los cumplidos.
4. Dar un feedback de reconocimiento es una herramienta poderosa y hay que saber utilizarla. Si la usas en este sándwich, quizás la desperdicies a lo grande. O lo que es peor, que al dar un feedback de reconocimiento, el deportista se quede esperando “lo malo”, acostumbrado a esa secuencia en el proceso de retroalimentación.
¿Ahora entendés lo del sandwich de mierd*? Si te interesa dar buenos feedbacks, te recomiendo no utilizarla.
Debo aclarar que investigar sobre la técnica del sándwich así como también sobre sus detractores fue muy entretenido.
Algunas prácticas interesantes de feedback
Además de evitar el sandwich, generar un buen contexto y centrarte en los hechos, es importante tener en cuenta los siguientes aspectos si tienes la oportunidad de ser el emisor de un feedback:
- Escucha al destinatario del feedback. Acompañalo en la reflexión y en el proceso creativo de elaborar nuevos cursos de acción.
- Pregunta antes de dar feedback, no necesariamente se tiene que llevar a cabo a la manera del emisor.
- En este sentido, es clave contemplar la emocionalidad y el timing de ambas partes para encarar la retroalimentación.
- Tener en cuenta la confidencialidad de la conversación.
- Presta atención al lenguaje corporal y apela siempre a la honestidad.
Si eres a quien dan feedback, presta especial atención a tus emociones al recibirlo, contempla cuál es tu actitud con respecto a lo que escuchas, qué opciones tomas y cómo afrontas lo que sigue al terminar de escucharlo.
Y recuerda, puedes pedir feedback proactivamente si sientes que necesitas información valiosa para seguir avanzando.
De hecho, si no tienes feedback, algo anda mal en tu desarrollo personal y profesional.

En el caso del feedback, quiero compartirte algo que aprendí viendo cómo entrena el equipo olímpico chino de salto de trampolín.
Además de tener gran cantidad de entrenadores que dan feedback constantemente sobre los saltos realizados, poseen un circuito cerrado de video que muestra el salto una vez el atleta sale del agua.
Es decir, salta y se mira saltar. Le dan feedback. Vuelve a saltar. Se vuelve a mirar. Le dan feedback.
Simplemente, impresionante.
Eso es el feedback en su máxima expresión. Eso es una retroalimentación. Nutrirse de lo sucedido, aplicar mejoras y crear un loop virtuoso de crecimiento.
